How to Recruit a CFO for a Growing Company
Published: 1 June 2025

The CFO hire is one of the most consequential decisions a growing company makes. Get it right and you gain a genuine strategic partner who can navigate fundraising, manage complexity, and help scale the business. Get it wrong and the costs, financial, operational, and cultural, are significant.
When Is the Right Time to Hire a CFO?
Most scaling companies hire their first dedicated CFO or Finance Director between €5M and €20M in annual revenue, or ahead of a significant fundraising round. For European companies operating across multiple countries, the multi-jurisdictional complexity often accelerates this timeline, managing entities in Spain, France, and Germany simultaneously requires financial leadership that goes well beyond what a strong management accountant can provide.
Technical CFO vs Strategic CFO: Understanding the Difference
One of the most common and expensive CFO hiring mistakes is conflating two genuinely different roles. A technical CFO is excellent at financial control, robust reporting, managing compliance, overseeing audits. A strategic CFO does all of that, but also operates as a genuine commercial partner to the CEO: building financial models, leading investor relationships, structuring M&A, and translating business strategy into financial planning.
Most growing companies think they need a strategic CFO. Some actually need a strong Finance Director to build the technical function first. Being honest about where you are as a business is the most important pre-search exercise you can do.
Signs You Need a Strategic CFO
- You're planning a fundraising round and need someone to own investor relations and financial due diligence
- You're making significant capital allocation decisions without rigorous financial modelling
- Your board is asking for financial analysis your current finance team can't deliver
- You're considering M&A activity or complex commercial partnerships
What to Look for in a CFO for a Scale-Up
Experience Building Finance Functions
The most reliable predictor of success is whether they've built a finance function before, not just managed one. Ask directly: what did the finance function look like when you joined, and what did it look like when you left?
Fundraising and Investor Experience
If fundraising is on the horizon, CFO experience with investor processes, building the data room, managing due diligence, leading investor conversations on financial projections, is highly valuable. Prioritise candidates who have been through it before.
European and International Financial Expertise
For companies operating across multiple European countries, a CFO who understands multi-jurisdictional financial complexity, intercompany agreements, transfer pricing, cross-border VAT, adds significant value from day one.
CFO Compensation at Growing Companies in Europe

- Bonus: 20–30% of base at target performance
- Equity: 0.25–1% of the company, typically with a four-year vest and one-year cliff
